We sent 1,451 cold outreach emails for guest post placements over 5-6 months, manually, with no automation software. Our close rate was 10.5%, against a 2026 industry benchmark of 0.2%. Here is the exact methodology, the follow-up sequence we used, and what we still can’t fully explain.
Methodology
This campaign was run by a two-person team using Gmail Workspace, with no cold email automation tool. At 1,451 emails over roughly five to six months, that works out to about 4-5 emails per person per day, a deliberately slow, manual pace built around personalization rather than volume. The campaign targeted a mix of publishers: roughly 40% SaaS-focused sites and 60% general niche sites.
The results
153 emails resulted in closed deals, a 10.5% close rate. Another 197 are in active negotiation, meaning close to 24% of all outreach led to a serious conversation. Deal pricing ranged from $50 to $500 per placement.

The follow-up sequence we used
No single email closed a deal on its own. Our sequence looked like this: initial email, then a first follow-up on day 3 if there was no response, a second follow-up on day 5, a third on day 7, then silence for a month, followed by one final follow-up around day 30 for anyone who still hadn’t responded. Most closed deals came after at least one follow-up, not the first email.
What we’re still figuring out
A meaningful share of our emails never got a reply. We initially assumed this meant deliverability problems, emails landing in spam. The 2026 data complicates that: open-rate tracking itself has become unreliable, since privacy features in major mail clients now auto-trigger opens without a human reading the email. Some of our “no response” emails may have been read and ignored, not blocked. We’re treating this as an open question, not a conclusion.
The niche question
We expected SaaS-focused publishers to be harder to reach than general niche sites. Engagement was comparably strong across both, suggesting pitch quality and follow-up discipline mattered more than the vertical.
Why we’re publishing this
Most agencies don’t publish real outreach data. Publishing this isn’t just transparency, it’s deliberate: in 2026, AI search engines and journalists cite primary data, not recycled advice. This article is our own attempt at becoming a citable source rather than chasing one.
Frequently asked questions:
Q: What is a good close rate for cold outreach in 2026?
Industry data puts the average cold email close rate at around 0.2%. A close rate above 5% is considered strong; our own vendor outreach campaign closed at 10.5%.
Q: How many follow-ups should a cold outreach email get?
Most replies and closed deals in our campaign came after at least one follow-up, not the first email. We used a three-touch sequence over the first week, then one final follow-up after roughly a month.
Q: Do you need automation tools for guest post outreach to work?
Not necessarily. Our 1,451-email campaign was run manually through Gmail Workspace by a two-person team, without any automation software.
Q: What does a guest post or link insertion placement typically cost?
In our campaign, publisher pricing ranged from $50 to $500 per placement, depending on site authority and niche.
